Gengo-dō: Building a world-class sales team

Gengo started with a novel idea and a single location in 2007. Today, we’re a global community made up of over 50 team members, 21,000+ translators and thousands of clients in almost every country on Earth. For a company that’s so inherently global, it also makes sense that our team doesn’t belong to any one nationality or country. This month, we highlight our sales department made up of individuals spread across four different time zones. On a daily basis, they actively engage with prospects and support customer projects from start to finish. Let’s take a look at the evolution of our sales program over the years.

Tokyo

Tokyo is where the company had its beginnings, and continues to be the site of our Japan sales team to this day. Back when we launched in 2009, we didn’t even consider the possibility of a global sales team. But as we’ve scaled, our team has adapted to accommodate a quickly growing customer base. And while our Japan sales team is still going strong to this day, much of the team is now based in other countries.

San Mateo

We learned early on that much like our global translator community, our customer base is comprised of brands of all different sizes, countries and industries. In 2012, we opened our second office location in the Silicon Valley, the epicenter of the tech industry. Today, our San Mateo office serves as the main hub for the Gengo sales program.

London

Last year, we made the decision to put our team where a large percentage of our customers are—Europe. In London, we have sales representatives on the ground, attending key industry events and nurturing relationships with our EU-based partners and clients. This close physical proximity to our European-based customers allows us provide quick and speedy support whenever needed.

Manila

Last September, we opened our third office in Manila to meet the needs and expectations of our growing customer base and translator community. Since then, our Manila sales program has grown tremendously, with nearly a dozen individuals working around the clock to provide world-class service and support.

Tips for running a world-class sales team

Growing and managing an international team in multiple countries is by no means an easy feat. Having employees scattered throughout the world adds a new dimension of complexity. Fortunately, today’s technology makes it much more accessible. Spencer, our Director of Global Sales, shares a few tips he’s learned along the way:

Constant communication With a considerable time difference between all of our offices, it takes more than just email to get things done. We use several tools to connect and stay organized, including Slack for messaging, Zoom for video conferencing, Basecamp for projects and more. Whenever our hours overlap, we open up a video portal between the offices to feel like a single team.
Dashboards Another great way to stay connected is by setting up common dashboards. This provides visibility into teams and activity throughout the organization. Global dashboards help everyone everywhere to stay informed, as well as a key component to understanding what a global sales organization is and should be.
Standardization Having a universal process, playbook and proper documentation helps codify the steps so everyone stays on the same page.
Kaizen Keep trying new things, find out what works, openly communicate what doesn’t, and strive for constant process improvement.

Starting the new year right

JANUARY 2017 – Low volume is expected at the beginning of the new year due to businesses starting the year off slow. This kind of time-based pattern that repeats over a one-year period is called seasonality, and January 2017 was no exception. Last month, we saw our community translate 19.4M units, a slight decrease from December 2016 (but still more than 8 months of last year!). Despite this seasonality, our community started the year off with one of the best performances we’ve seen.

Volume in top 10 language pairs

Our top 3 January language pairs were unchanged from December. The Japanese to English community translated 2.4M units in January, a small decrease from December. English to French and Dutch to British English followed, translating just above and below 2.0M units, respectively. English to Japanese saw a reduction in volume of 300K units while English to German volume increased by 200K units.

Pickup time

Pickup times continue to improve for the third month in a row! In January, our 95th percentile pickup time was 39 minutes. While some of this speed improvement can be attributable to our seasonal dip in volume, it also reflects a healthy community with translators ready for more work. We hope to see our pickup times stay low and our turnaround times to customer stay quick in the months ahead.

Quality score

In December, we saw our average quality score decrease down to 9.06. This was a cause for concern as we know that quality is the number 1 priority for translation buyers. In short, we needed quality to improve and that’s exactly what the community delivered in January. Average quality score improved to 9.21. This means that, of the translations assessed by our Reviewer team, the average score received was 9.21 out of 10. As we ramp up in volume over the next few months, we hope to see quality scores stay up and lots of happy customers. With speed down and quality up, our community performance is looking as strong as ever. And with the seasonal dip behind us, the real test starts now.

Translation memory at Gengo

Translation memory (TM) is a system that stores previously translated content and makes it available to translators for reuse. For companies with highly repetitive content, it can be a powerful tool to improve speed, consistency and cost effectiveness. It’s something that has long been utilized within the translation industry and, over the past few months, we’ve been testing an improved Gengo-flavored version that we’ve integrated with our translation workbench. Gengo’s TM system provides a collaborative environment for our community of 20,000+ translators to take advantage of each other’s knowledge and add value to a company’s existing corpus of translations. Ecommerce companies translating product descriptions can typically expect 15–30% of their content to be repetitive. By utilizing TM, they can experience reduced turnaround times as well as quality gains through consistency when the same translations are reused. To ensure consistency and quality are maintained, we’ve put in place tracking mechanisms and periodic cleansing to prevent poor translations from propagating within each TM. We’re working hard on additional controls to further minimize this issue. Sandbox spring cleaning

Every six weeks, members of Gengo’s engineering team take a day off from their usual schedules to work on a project of their choosing away from the office. At our last such event—known as a hackathon—one of our engineers, Toshi, decided to give our API sandbox environment a facelift since it had remained much the same for the past few years and was beginning to show its age.

The Gengo API Sandbox is a testing environment designed to provide a space for developers to test their API integrations before ordering real translations and hence avoid spending real money! The updated sandbox has a sleek new user interface based on our mobile-friendly style guide. We’ve also streamlined the process of taking actions on jobs to simulate the translation process—what used to take three clicks now only takes one.

In addition to these changes, we’ve fixed a number of old bugs that could sometimes cause issues when updating account preferences. We hope the new sandbox will make it even easier to integrate with Gengo and help you begin ordering translations at scale.
